On October 30, Sierra announced it had passed $400 million in ARR, two and a half years after launch.

It added more than $150 million in the third quarter alone, more than in the whole of the previous year. And it is getting faster:

  • it took six months to double from $100M to $200M, and five months to double again

  • it works with almost half of the Fortune 50

  • in May it raised $950 million at a $15.8 billion valuation

What they do? Sierra builds AI agents that talk to a company’s customers on the phone, in chat and over email. When you call a big brand today, a person in a call center picks up, and every call costs the company $10 to $20, mostly in wages. A Sierra agent picks up instead, logs into the company’s systems and solves the problem: it changes the plan, files the claim, ships the replacement.

→ Companies pay Sierra only when the problem gets solved.

📚 In this newsletter, I break down how Sierra picked its market, sold to the largest companies in the world from day one, priced on results and built the team behind the climb to $400 million.

Inside you’ll find:

  1. Why Customer Service Was the Perfect First Job for AI Agents A $400B market, $15 phone calls that drop to cents, and the first four customers.

  2. How to Sell to the Fortune 50 From Day One Bret’s design-partner rule, paid pilots to filter out “AI tourism” and a $40B retailer live in 27 days.

  3. How Outcome-Based Pricing Turned Sierra Into a Partner A fixed rate per resolved case, free escalations, sales commissions, and why tokens don’t measure value.

  4. How Sierra Builds Agents the Biggest Brands Trust Goals and guardrails, 15+ models, supervisor agents and the code they write knowing they’ll throw it away.

  5. From Answering Questions to Selling Mortgages How the agent went from support to revenue, from a satellite signal for SiriusXM to mortgages at Rocket.

  6. The Team Behind Sierra Two Google APMs, a poker game, a lunch in December 2022, and how they hire.

  7. The Road to $400M ARR The revenue curve, four rounds, the higher valuations they turned down and why the next player is a third of their size.
